Aritro

Aritro is the Founder and Principal Consultant of Unblock Agency, with over six years of experience in agile project management, dedicated to helping early-stage startups and enterprise teams build high-performing, resilient teams. Having worked with 10 teams—7 of which he built from scratch—Aritro specializes in crafting tailored agile solutions that drive collaboration and operational efficiency while prioritizing team health and well-being.

Before founding Unblock Agency, Aritro held project management and leadership roles at companies like Radancy, ElevateU, and The Luminosity Lab. In these roles, he led cross-functional teams, mentored product owners and development teams, and implemented agile frameworks that enhanced productivity and fostered collaboration across departments.

PILOT PROGRAM MILESTONES

Month 1: Initial Assessment and Sprint Setup

Milestone: Complete baseline assessment, establish goals and sub-goals, and initiate the first two sprint cycles.

Activities:

  • Initial Assessment: Conduct discovery sessions with stakeholders and team members to assess the current processes, challenges, and strengths.
  • Capacity Planning: Facilitate a capacity planning session to assess team workload and resource allocation. Introduce a custom capacity tracking template.
  • Sprint 0 Setup: Conduct sprint planning for Sprint 0 to establish sprint goals, define roles, and set clear expectations.
  • Sprint 1 Setup: Begin Sprint 1 with a planning session at the start, a stakeholder review mid-sprint, and a team retrospective at the end. Focus on adjusting as needed.

Outcome: Clear understanding of team dynamics, initial capacity allocation, and alignment on goals, with the team starting their first sprint cycle.

Month 2: Roles, Responsibilities, and Sprint Optimization

Milestone: Finalize roles and responsibilities, refine team cadence, and continue optimizing sprints.

Activities:

  • Sprint 2 Setup: Plan and start Sprint 2, refining the backlog and sprint goals based on the lessons learned from Sprint 1.
  • Role Clarification: Facilitate a dedicated session to define clear roles and responsibilities, using a team norms sheet and creating a detailed report on role allocation.
  • Team Cadence: Establish a sprint calendar and ensure regular team support syncs (both synchronous and asynchronous) to keep the team aligned and on track.
  • Sprint 3 Setup: Start Sprint 3, conduct a mid-sprint review, and facilitate a team retrospective to evaluate the sprint’s success and health.

Outcome: The team has clarity on roles, regular cadence is established, and ongoing feedback ensures continuous improvement of the sprint process.

Month 3: Conflict Resolution and Continuous Feedback Integration

Milestone: Strengthen conflict resolution mechanisms and integrate continuous feedback.

Activities:

  • Sprint 4 Setup: Start Sprint 4 with a planning session to continue improving team workflows.
  • Conflict Resolution: Introduce conflict resolution systems and provide off-line support for developers, creating safe channels for resolving issues as they arise.
  • Stakeholder Review: Continue the practice of mid-sprint reviews with stakeholders to ensure alignment.
  • Sprint 5 Setup: Begin Sprint 5 with a planning session, conduct mid-sprint check-ins, and run a team retrospective at the end.

Outcome: Improved communication, fewer conflicts, and more effective feedback loops that increase team cohesion and productivity.

Month 4: Strategic Planning and Leadership Alignment

Milestone: Facilitate future planning, ensure leadership alignment, and further optimize sprints.

  • Product Increment (PI) Planning: Facilitate a Product Increment (PI) planning session to help the team prepare for future milestones. This includes leadership training and a PI planning template.
  • Mid-Sprint Review: Continue stakeholder reviews and mid-sprint assessments to keep the project on track.
  • Sprint 7 Setup: Begin Sprint 7, continuing to refine team processes, conduct a mid-sprint review, and run a retrospective at the end of the sprint.

Outcome: Teams and leaders are aligned on long-term goals, with tools and techniques in place for scaling their processes in the future.

Month 5: User Interaction, Ideation, and Product Feedback

Milestone: Enhance team interactions with end-users and focus on ideation and product feedback.

Activities:

  • Sprint 8 Setup: Start Sprint 8 with planning focused on product feedback and ideation.
  • User Interaction: Schedule sessions to involve end-users and facilitate ideation workshops with developers, ensuring the team is building with user feedback in mind.
  • Mid-Sprint Review: Gather user insights, adjust product features accordingly, and continue engaging stakeholders for feedback.
  • Sprint 9 Setup: Begin Sprint 9, continue refining product decisions, and hold a final retrospective of the month.

Month 6: Celebration, Well-Being, and Final Review

  • Sprint 10 Setup: Begin the final sprint, continuing the refined process with regular check-ins and mid-sprint reviews.
  • Celebration and Well-Being: Host a celebration (party, after-work event) to recognize achievements and team progress. Review workload management, time-off needs, and overall well-being.
  • Final Assessment: Conduct a comprehensive review of the team’s progress over the past six months. Include stakeholder feedback and team health data to assess the success of the pilot program.
  • Sprint 11 Setup: Complete Sprint 11 with a final retrospective and deliver a detailed report with recommendations for the future.

Outcome: A thriving, high-performing team with a strong culture of well-being, celebrating success, and equipped with a strategic roadmap for long-term growth.
